Every family office is built to hold the fifteen percent – the structures, the entities, the tax position, the governance documents that are meant to outlive a signature. It is necessary work. It is also, on its own, never enough.

What actually breaks a family is not on any balance sheet. It is the heir who was never truly prepared and knows how to earn their place in the family. The child who inherited assets and a silence around them that no one will name. The spouse who holds the entire relational field of the family and has no one holding her. The founder who built the empire and privately does not know who he is without it – and calls his grip on control passion.

No structure resolves what is relational and personal. No governance framework clears a field that was never spoken about.  

Fluency, Not Consultancy

I spent fifteen years inside a family holding structure – as CFO and board member, beside the principal, through the full arc of significant business expansion and wealth creation.

I was not observing from outside. I sat inside the decisions. I understood his vision and the pressure underneath it, and the places even he could not see in himself. I watched how the family’s internal dynamics moved through the business – who was being prepared to carry it forward and who was not, how his wife ran one company outright, sat on every other board, and still held a layer of the family system no title on any of those org charts ever named, what happened when the next generation stepped toward the weight of what they were about to inherit.

That is not a credential. That is deep knowing from within the structure. When I sit with a principal, I am not learning his world. I have already lived inside one like it.

What starts as something structural comes back, eventually, as something personal – first for the one carrying it, then for what has surfaced with someone close to them. That is the pattern I have come to know: the money was never the hard part. What the family actually needed was never on the org chart to begin with.

What This Work Holds

For the founder – a place to be no one. To set down, for the length of a conversation, the identity fused to the enterprise, and find what is underneath it. Every succession plan the industry writes stays theoretical until this happens. The missing document was never really missing. It was avoided.

 

For the heir – not education in stewardship. Initiation into it. My training in family systems is precisely the work that addresses lineage, invisible loyalty, and the inherited weight an heir carries without ever having agreed to carry it. What moves, in practice: their inner capacity to actually receive the wealth expands – to hold it, to be a good steward of it. Their connection to the family’s lineage deepens instead of straining against it. Their sense of where they stand in the family system becomes solid instead of assumed. The values behind the wealth stop being instructions handed down and are felt, in the body, as their own. And underneath all of it, they come to feel worthy of what they are being given. No curriculum reaches that. It has to be met directly.

 

For the family as a whole – the field held, not managed further. Trust and communication do not rebuild through another structure or another meeting. They rebuild through truth, spoken in a room, by someone with no stake in the outcome and no side to take. 

The Position With No Job Description

The industry has its own language for this – the eighty-five percent of wealth transfers that fail for reasons no legal or financial structure was ever built to touch. Wealth psychologists work at the level of behaviour. Governance consultants build frameworks over a field that was never cleared. Peer groups relieve isolation without going deeper than anyone in the room has already gone.

What is missing is someone with no agenda, sovereign enough not to be impressed by the wealth, who works at the level where the eighty-five percent actually lives – and who has, in a former life, sat exactly where the family sits.
